Most businesses I work with have already bought the tools. They have Copilot licences, ChatGPT Team accounts, or some kind of AI add-on bundled into their existing software. The tools are there. The adoption is not.

This is the pattern I see again and again: a company invests in AI, sends round an email saying “here you go”, and then wonders why nothing changes. Six months later, usage data shows that maybe 15% of the team has tried it more than once. The rest opened it, got confused or unimpressed, and went back to doing things the old way.

They do not know what good looks like. If you have never seen a well-crafted prompt, you have no reference point. People type in vague requests, get vague responses, and assume that is just how AI works.

They are busy. This is the one people underestimate. Your team has actual work to do. Asking them to carve out time to teach themselves a new technology — with no structure, no deadline, and no support — is asking them to prioritise something uncertain over something urgent.

Self-learning produces a handful of power users and a large group of non-users. If you want broad adoption across a team, you need something more deliberate.

Good training is practical and hands-on, built around real job tasks. Here is what that looks like in practice:

Good training starts with real tasks, not hypothetical exercises. Drafting client emails. Summarising meeting notes. Writing reports. Analysing data in spreadsheets. The training should mirror the actual job — so when participants leave the room, they can apply what they learned the next morning.

It also needs to teach prompting as a skill. Most people do not realise that how you ask an AI tool matters enormously. The difference between a vague prompt and a structured one is the difference between a useless answer and a genuinely helpful one. This is learnable, and it improves quickly with practice.

People’s concerns need to be dealt with honestly. They worry about accuracy, confidentiality, and whether AI is going to replace them. These questions deserve direct answers, not glossy reassurance. Yes, AI makes mistakes, and here is how to check. Yes, there are data privacy considerations, and here is your organisation’s policy. No, it is not replacing your job, but it is changing what your job looks like.

And one session is not enough. People need to practise, make mistakes, and try again in a supportive environment. The best training programmes include follow-up sessions or drop-in support, because that is when the real questions come up.

The ROI of training vs. buying more licences

Here is something that frustrates me: companies will spend tens of thousands on AI software licences and then baulk at spending a fraction of that on training. The logic seems to be that the tool should be intuitive enough that people just figure it out.

Some tools are intuitive. AI is not one of them. It looks simple — you type a question, you get an answer — but the gap between a basic interaction and a genuinely productive one is enormous.

Consider the numbers. If you have 50 employees with Copilot licences at around 25 pounds per user per month, that is 15,000 pounds a year. If only 10 of those people are using it regularly, your effective cost per active user is 1,500 pounds a year. That is an expensive tool for a small group.

Now compare that with training. A proper training programme for the same 50 people might cost a few thousand pounds. But if it moves your adoption rate from 20% to 70%, the cost per active user drops dramatically — and the return on your existing software investment multiplies.

Training is not an additional cost. It is the thing that makes your existing investment worthwhile.

What to look for in a training provider

Not all AI training is equal. I have sat through enough bad sessions (death by PowerPoint, zero hands-on time, content clearly written by someone who has never used the tools in a real work context) to know what to avoid.

Here is what to look for:

Practical, not theoretical. If the session does not include participants actually using AI tools during the training, it is a presentation, not training. People learn by doing.

Specific to your sector. AI in a law firm looks different from AI in a marketing agency. Generic training is better than nothing, but role-specific training is significantly more effective.

Delivered by people who use AI daily. This matters more than you might think. There is a difference between someone who has read about AI tools and someone who uses them every day in their own work. The latter can answer the awkward questions, show realistic examples, and explain the limitations honestly.

Includes follow-up. A single workshop creates enthusiasm. Without follow-up, that enthusiasm fades within weeks. Look for providers who offer ongoing support, refresher sessions, or resources that keep the learning going.

Honest about limitations. Be wary of anyone who promises AI will solve all your problems. It will not. It is genuinely useful for certain tasks, mediocre for others, and actively unhelpful for some. A good training provider will be upfront about where the boundaries are.
