Most executive briefings on AI are terrible. They fall into one of two camps: deeply technical presentations full of architecture diagrams that no board member asked for, or breathless strategy decks that promise disruption without explaining what that actually means on a Tuesday morning.
This is neither. I work with senior leaders across UK businesses, and the questions I hear are remarkably consistent. Not “how does a transformer model work?” but “where should I be spending money?” and “what happens if we get this wrong?”

What AI actually does (and does not do)
Before anything else, it helps to be precise about what we are talking about. When most people say “AI” in a business context, they mean large language models — the technology behind tools like ChatGPT, Claude, and Microsoft Copilot. These systems are very good at a specific set of things:
- Processing and generating text: drafting, summarising, translating, extracting data from documents
- Pattern recognition: spotting trends in data, categorising information, flagging anomalies
- Conversational interfaces: answering questions about internal knowledge bases, handling routine customer queries
- Code and workflow automation: writing scripts, connecting systems, automating repetitive steps
What they do not do well: make strategic judgements, understand context the way a domain expert does, or operate reliably without human oversight. They hallucinate. They miss nuance. They are confidently wrong just often enough to cause problems if nobody is checking.
I have seen a legal team save 20 hours a week on contract review using AI. I have also seen a marketing team publish AI-generated content that contained fabricated statistics. The difference was not the technology; it was how each team set up their process.
That distinction matters enormously for leaders, because the question is never really “should we use AI?” It is “how do we use it without creating new risks?”
Three decisions you need to make this year
In my experience, AI strategy for most organisations comes down to three questions. Get these right and the rest tends to follow.
1. Where to apply AI first
The mistake I see most often is starting with the most visible or exciting use case. A chatbot on the website. An AI-powered product feature. Something the board can point to.
The better approach is boring. Look for tasks that are high-volume, repetitive, and low-risk when mistakes happen. Internal processes where a mistake is easily caught and corrected. Think finance reconciliation, HR policy queries, first-draft report generation, data entry from scanned documents.
Not glamorous. But they deliver measurable ROI within weeks, not quarters. And they give your teams practical experience with AI before you deploy it anywhere customer-facing.
A useful framework: start where the cost of a mistake is low and the volume of work is high. Move outward from there.
2. How to upskill your teams
This is the one most leaders underestimate. You can buy the best tools available, but if your people do not know how to use them — or worse, do not trust them — you have wasted your money.
I am not talking about sending everyone on a data science course. Most employees need practical training: how to write effective prompts, how to verify AI outputs, how to fit AI tools into their existing workflow. A finance analyst does not need to understand neural networks. They need to know how to use AI to clean a messy dataset in half the time.
The organisations getting the most from AI right now are the ones investing in structured training programmes that meet people where they are. Not generic webinars. Hands-on sessions, built around actual job roles, with follow-up support.

This is where most UK businesses are furthest behind, and it is the area with the most consequential downside. More on this below.
AI governance and risk — the UK angle
If you are running a UK business, your AI governance needs to account for several overlapping realities.
Data protection is not optional. The UK GDPR and Data Protection Act 2018 apply to AI just as they apply to everything else. If your team is pasting customer data into a public AI tool, you likely have a compliance problem right now. Many organisations do not even know this is happening.
The EU AI Act has cross-border implications. Even if your business is UK-based, if you serve EU customers or use AI systems classified as high-risk under the Act, you may need to comply. The requirements around transparency, human oversight, and record-keeping are substantial.
Accuracy and accountability matter. When AI produces an output that informs a business decision — a credit assessment, a recruitment shortlist, a medical triage — someone needs to be accountable for that output. “The AI did it” is not a defence your regulator will accept.
In practice, good governance means four things. An acceptable use policy that specifies which tools are approved, what data can be shared with them, and what requires human review. Clear ownership — someone senior enough to make decisions and enforce standards, not just an IT manager with a side project. Regular audits of how AI is actually being used, not just how it was intended to be used. And training on responsible use baked into onboarding and ongoing development.
You do not need a 50-page AI strategy document. You need clear rules, communicated well, with someone accountable for enforcement.
Building an AI-ready culture
Here is something I have noticed consistently: the single biggest predictor of whether an AI initiative succeeds is not the technology, the budget, or the vendor. It is whether senior leadership visibly uses it and supports it.
When a CEO or MD openly talks about how they use AI in their own work (to prep for meetings, to draft communications, to analyse board papers) it signals to the entire organisation that this is real and expected. When leadership delegates AI to a “digital transformation team” and never touches it themselves, everyone reads between the lines.
Practically, that means making it safe to experiment. People will not try new tools if they fear getting blamed for a bad output. It means celebrating practical wins: when someone in procurement saves four hours a week using AI, make sure people hear about it. Being honest about limitations builds more trust than overselling. It means investing in skills, not just software. Licence costs are the easy part. The hard part is ensuring people actually know what to do with the tools.
That last point is worth stressing. I have worked with organisations that spent six figures on AI tooling and almost nothing on helping their staff use it. The adoption rates were dismal. The tools sat unused. The board concluded that “AI doesn’t work for us.” It worked fine. The rollout did not. What good looks like in practice
Several UK organisations are getting this right, and the pattern is remarkably similar across sectors.
A mid-sized professional services firm I advised moved their entire document review process onto an AI-assisted workflow. They did not start with client-facing work. They started with internal compliance documents — low risk, high volume. Within three months, the team had enough confidence and experience to expand into client work. Time savings were around 35%, and quality actually improved because reviewers could focus on judgement calls instead of mechanical reading.
A regional NHS trust used AI to triage patient correspondence, routing letters to the right department faster and flagging urgent cases. They were careful about governance from the start — clear policies on what data the system could access, human review of all flagged items, regular accuracy audits. The result was faster response times without the compliance headaches that plague less thoughtful implementations.
The pattern is the same: start small, govern tightly, invest in people, and expand based on evidence.
The cost of waiting versus the cost of getting it wrong
I hear two opposing fears from leaders. Some worry they are falling behind. Others worry about moving too fast and creating problems — regulatory, reputational, or operational.
Both fears make sense. But they are not the same size of problem.
Waiting is the quieter risk. Your competitors get faster. Your best people leave for organisations that give them better tools. The gap widens, and you do not notice until it is 18 months wide.
Getting it wrong is louder: a data breach, a compliance fine, a story in the press. But it is also preventable. Basic governance and a sensible rollout will stop nearly all of it.
The rational path is not to wait for certainty. It is to start with low-risk, high-value applications, build internal capability through proper training, and put governance in place before you need it.
